Context
The Executive Committee wishes to make its "Logistics and Purchasing Department" a lever of competitiveness and profitability. In order to identify potential optimization of its Supply Chain, it decided to launch an audit mission that should result in the rapid implementation of the recommendations made.
Objectives
The objectives of this project are to:
- Identify Purchasing practices requiring improvement in order to better control prices and secure logistics flows
- Identify malfunctions in the supply chain and state reorganization recommendations
- Design new processes and procedures for the Purchasing and Logistics department, which should enable the rapid application of the recommendations
- Design the new organization of the Purchasing and Logistics Management, notably reviewing the allocation and specialization of resources
- Define financial targets and performance indicators, make it approved by the Management control

The approach undertaken by CKS:
- A team of 3 expert consultants and a manager, in France and on site
- A phase of audit led in the Purchasing Department and with logistics teams on mining sites
- Formalization of the recommendations regarding the organization and processes, validated by all actors of the Supply Chain (Purchasers, procurement officers, etc.)
- Modelling of the different deployment scenarios of the new organization, relying on costs estimates and ROI
- Support in the deployment of the organization:
- Design of the deployment critical path
- Mapping of the risks
- Conception of a change management plan
- Drafting of the new job descriptions
- Support and coaching for buyers and procurement officers during the pilot phase (4 months)
Results
The new organization has permitted to:
- Reduce and secure procurement delays on mining plants
- Reduce and control inventory levels
- Realize verifiable financial savings on strategic purchasing families (5 to 10%)
